Look. If you are running paid search right now and something feels off, you are not crazy. Something is off.
The clicks are down. The CPCs are up. You are staring at the dashboard going "what the hell is happening?" And your team is trying to optimise the same way they did three years ago and it is just not working.
Here is the thing. Paid search is not broken. It just got rewired. By AI. By ChatGPT. By Google's own AI overviews. And if you do not adapt, you are going to keep dumping budget into a machine that is measuring the wrong thing.
So let me walk you through what is actually going on.
ChatGPT hit a billion daily prompts in three years.
Three years. That is insane. Google took nearly a decade to hit that kind of scale. By 2030 the projection is that AI search passes Google's own growth trajectory by seventeen years.
Seventeen years.
And what does that actually mean for you? It means the person you are trying to sell to is not starting at google.com anymore. They are starting at ChatGPT. Or Perplexity. Or Gemini. Or Claude. They are typing a full paragraph into a chatbot. They are getting an answer. And then they head over to Google to double-check.
85% of people still come back to Google after the LLM gives them an answer. But they are coming back to verify, not to discover. That is a completely different behaviour. Search used to be the start of the journey. Now it is the validation step. The last stop before the purchase.
Really think about that for a second.
CTR is down. That is not necessarily bad.
Here is the part that trips everyone up. CTRs are falling everywhere. Position number one lost about a quarter of its clicks. CPCs are climbing. Everyone is panicking.
But the conversion rate? Up to three times higher.
Why? Because by the time somebody clicks, they have already made the decision. They already know what they want. They already compared you to the other options inside ChatGPT. The click is no longer the beginning of consideration. It is the end.
The old world was: people click five websites, read reviews, compare and come back to the one that wins. The new world is: people talk to an AI, narrow their choice to one or two brands and click when they are ready to buy.
Clicks used to be a proxy for intent. They are not anymore. The actual intent signal now is the conversion. The revenue. The ROI. The lifetime value. Optimise for money. Not for traffic.
It is that simple.
Position #1 is winner take all.
This one is brutal. In traditional Google search, being number four or five still gets you something. Not amazing, but something.
In AI search? Forget it. Position one takes almost everything. Position two gets a fraction. Position three drops off a cliff. Position four and down does not exist.
Winner take all. That is the new reality.
And here is where it gets worse. Two out of three brands ranking number one on Google right now are not even being mentioned by LLMs. Let that sink in. You fought for a decade to get that top spot and the AI is not citing you at all. SEO ranking does not automatically translate into AI inclusion.
Why? Because the AI is looking for different signals. Structured data. Clear authority. Content that actually answers the question. And get this. One of the biggest drivers of LLM citations is content that is less than 30 days old.
30 days. Most businesses update their content once a year. If that. That is crazy.
Your website is your new ad.
This is the part that should make you sit up straighter.
Google's two new products, AI Max and Performance Max, are the only way to show up as an ad in AI overviews and AI mode right now. You have to enable them. That is the price of admission.
But here is what those products actually do. AI Max looks at all the pages on your website. Takes images. Takes copy. Decides which landing page is most likely to convert the user. Builds the ad from that.
Your website is the ad.
If your site is thin, out of date, missing intent-matched pages, the AI pulls weak signals and you lose. If your site is deep, structured, fresh and clear, the AI has rich material to work with and you win.
That changes everything about how paid search teams and SEO teams should be working together. And most companies still treat them as separate departments. One agency over here. Another agency over there. Nobody sharing data. That is leaving huge performance on the table.
Here is a great example. Picture a massive bank spending serious money bidding on its own brand name. Classic move. But what if you flipped it. When you dominate the organic results above the fold and no competitor is bidding on your brand, turn the paid ads off. The moment a competitor shows up in the auction, flip them back on instantly.
That is paid and organic actually working together. You are not paying for clicks you would have gotten for free. But the second it actually matters, you protect the spot. Most agencies will not do that because they make money on the ad spend.
The funnel is shrinking. Build demand upstream.
So if AI is resolving queries before the click, and the middle of the funnel is compressing, where does that leave you? At the bottom. Competing with everyone else trying to capture demand that got shaped somewhere else.
You have to get upstream. Build demand before the user ever gets to Google. That means YouTube. Demand Gen. Brand awareness. The stuff that used to feel fluffy.
Here is the simple version. If you are not investing at the top of the funnel, you are competing harder for a shrinking middle. And it is just going to keep shrinking.
Pro tip. Go into Google Ads and look for the attributed brand searches report. Or ask your Google rep to enable it. It measures the delayed intent from users who saw your top-of-funnel ad and searched for your brand later. That is how you prove the awareness spend is actually fuelling the search campaigns downstream. No more guessing.
Last-click attribution is dead.
I know you have heard this before. But this time it is really dead.
If the whole journey is multi-session, multi-platform, with AI checkpoints in between, last-click is telling you nothing. It is like trying to understand a hockey game by watching only the last thirty seconds.
The agencies that actually know what they are doing run a four-pronged measurement stack:
- Last click. Still a view. Not the view.
- Multi-touch attribution. Weight every interaction in the journey.
- Impression-based modelling for everything you cannot directly track.
- Incrementality testing to prove your ad spend is actually causing the lift.
All four. Running at the same time. Because no single model tells the truth anymore.
And expand your conversion windows. Google lets you go to 90 days. Most people run 7 or 14 day windows because that is what got set up in 2019 and nobody changed it. Real buyer journeys, especially B2B, span weeks or months. Measure accordingly.
Feed Google better signals.
Here is where the wheels fall off for most advertisers. AI Max and Performance Max are AI-driven. They need real data to bid intelligently. If all you are feeding Google is last-click form fills, the system is flying blind.
What to wire up
- Google Tag Gateway. Makes your tracking first-party. Recovers conversions being lost to browser tracking blocks.
- Google Data Manager integration. Pipes CRM and backend data straight into Google.
- Offline conversion imports. Qualified leads. MQLs. SQLs. Closed-won deals. Refunds. Lifetime value cohorts.
The more signals you give Google about what a real customer actually looks like after the click, the smarter the bidding gets. More signals equals better bidding equals higher ROAS at the same spend. It is not more budget. It is better data.
The 30-day plan.
- Week one. Audit and enable.Audit your campaigns. Enable AI Max on search. Enable Performance Max. Do not just flip the switch. Set guardrails: negative keywords, brand exclusions, approved URLs, approved audiences. Let the AI scale inside a box.
- Week two. Fix the website.Content depth. Intent mapping. Technical health. Structured data. The website is now the source of truth for every campaign that touches AI.
- Week three. Build demand upstream.Launch or expand YouTube and Demand Gen campaigns. Pull the attributed brand searches report to prove it is working.
- Week four. Optimise for profit.Install Tag Gateway. Set up Data Manager. Pipe in offline conversions. Get real signals flowing.
Do this and you are ahead of 90% of the advertisers in your vertical. Do not do it and you are going to spend the next year wondering why your campaigns keep getting more expensive.
Here is the line that sums up the whole thing.
The future of paid search is not about being seen. It is about being chosen before the click.
When somebody finally clicks your ad, the decision has already been made somewhere else. Inside an LLM. On a YouTube video. In a review they read. In a mention from a publication the AI trusts. The click is just the last domino.
So your job is not to win the click anymore. Your job is to be part of the conversation that happens before the click. The content. The authority. The mentions. The placements. The trust.
Paid search is not dead. It is just a different game. The marketers who adapt first are going to eat. The ones who keep optimising for CTR like it is 2019 are going to get quietly crushed.
Build your website into your ad. Feed Google better signals. Run paid and organic as one team. Measure revenue, not traffic. Update your content more than once a decade.
